Someone on r/aws asked this week when outside help with Terraform, Kubernetes or CI/CD is actually worth it for a small team. Here is my answer, from doing this work for small SaaS teams.

The setup they described is the one I walk into most often. Resources clicked together in the console during the early rush, so there is little or no infrastructure as code. A Kubernetes cluster nobody fully owns. A deploy pipeline that breaks in ways only one person understands.

When it is worth paying for

Outside help is worth it when the knowledge lives in one person’s head. If deploys depend on one engineer, that engineer is your pipeline, and they will take a holiday eventually. Removing that risk is the real job. The Terraform is just how you do it.

It is also worth it when the infrastructure belongs to whoever has time. That kind of setup gets patched at 2am and never properly fixed.

When it is not

It is usually not worth it as a one-off rewrite. A contractor who converts everything to Terraform and leaves hands you code your team cannot maintain, and within six months people are clicking in the console again.

The awkward middle

Most teams under 50 people sit here: maybe 10 to 20 hours a month of real infrastructure work. Too little for a full-time hire, too much to keep ignoring.

That middle is what I built my monthly retainer for. If your infrastructure belongs to whoever has time, get in touch and we can look at it together.
